The key to success: synchronizing process and technology

While digital transformation holds great potential, success depends on more than just adopting new tools. More than 50% of all digital transformation projects fail – in many cases not because the technology is flawed, but because implementation strategies are not complete. 

In my experience, organizations often fall into one of two traps: focusing solely on technology or solely on process. 

A purely process-first approach, where organizations carefully design their ideal workflows before selecting technology, often leads to extensive customization of tools. This takes a long time and bears many risks, while such modifications make future upgrades difficult and expensive. 

Conversely, a technology-first approach, where new systems replace old ones without redesigning underlying processes, fails to unlock the innovative potential of these new tools. 

The key is to develop both process and technology in parallel. This requires a deep understanding of how to bridge the gap between business needs and technological capabilities. This is a challenging, resource-intensive endeavor that demands a significant budget and, most critically, a cross-functional project setup from the very beginning. 

Too often, digitization initiatives are siloed within IT departments, which hinders collaboration with the supply chain experts who understand the realities of operations.

Four critical success factors for supply chain transformation

Successful transformation requires more than just the right technology; it demands a strategic framework built on collaboration, clear objectives and effective communication.

1. Establish cross-functional top-level support

Successful projects maintain a certain speed. It's better to be pragmatic and move into the rollout phase quickly than to get bogged down in endless planning. Momentum is key to keeping teams engaged and demonstrating value early on.

3. Build a solid business case

Digital transformation is a strategic imperative, but that doesn't mean it should bypass the rigor of a business case. Long-term projects will inevitably face challenges and periods of economic uncertainty. A well-defined business case, outlining the expected financial benefits and ROI, provides the justification needed to maintain pressure, secure resources and support the project's long-term success, especially during difficult times. Also, a good understanding of business levers helps to stay focused on the right topics. 

4. Prioritize communication and change management

Communication is the thread that ties a transformation project together. It’s a critical, underlying component of success, especially when it comes to creating a positive narrative around the project that highlights the opportunity and relevance for each person's future role. This fosters a sense of purpose and encourages buy-in from the entire supply chain team.

Effective change management must be integrated into the day-to-day of the transformation project. This includes comprehensive training, both on tool functions and on new business processes. Thorough user acceptance testing and iterative feedback loops are also crucial for ensuring that the new systems and processes are not only technically sound but also embraced by the people who will use them every day.
