Putting people at the heart of change management

How a people-first approach to supply chain change management enables long-term success

Organizational change is a complex journey that requires careful navigation of various factors. Whether you’re adjusting to new IT systems, products, competitors, or regulations, both internal and external factors can present risks for your business. Strategic planning and technological advancements play a critical role in successful transformation, but so does the human aspect of change. By prioritizing employee engagement, you can secure a competitive advantage and drive successful change.

How change management creates value

A people-first approach recognizes that employees are the lifeblood of an organization. Their skills, experiences, and perspectives shape your culture and drive innovation.

By acknowledging the importance of individuals and their contributions, you can create a supportive environment. The goal is to help your team feel valued, respected, and empowered throughout the change. An engaged workforce is more likely to meet your change with enthusiasm rather than resistance.

4flow has helped customers achieve sustainable changes to their business models, processes, and working methods.

Examples of 4flow’s people-focused methods for organizational transformation include:

  • Involving employees in the change to raise motivation

People-centric change management: a 7-step framework

4flow takes an employee-centric, structured, and holistic approach to change management. We draw on your existing supply chain strategy and vision to support you even after your go-live. Our 7-step approach has brought success across industries, from automotive to consumer goods, and in projects across the supply chain, including SAP implementation, warehouse design, and transportation optimization.  4flow's 7-step approach to change management

  1. 1. Craft a project vision

4flow leverages your strategic planning cycle to quickly understand your organization’s top priorities. We establish understanding for of the context around and root cause for your change. We also examine the baseline current state and your current challenges. With this foundation, we can help you articulate the goals of the change. This involves highlighting its key benefits and using accessible language to enable easy communication and understanding across your organization. Finally, we define the metrics that will be used as the north stars to ensure the change is on the right path.

  1. 2. Identify stakeholders

4flow helps you identify all stakeholders that will be impacted by the change and those that will be critical to its success. Through a holistic stakeholder review, we can identify and document all internal and external stakeholders. This could include your employees, regulatory authorities, and business partners.

  1. 3. Discover voice of stakeholders

Identifying stakeholders is just the first step. 4flow helps you understand your stakeholders and their perspectives to recruit them as change supporters. Through various discovery methods, 4flow explores stakeholders’ perceptions of the current state, their motivations and needs, and their visions for the future.

4. Group stakeholders

Following discovery, 4flow clusters your stakeholders to support the creation of your communication plan. Timely and consistent communication builds trust with all your stakeholders and maintains their engagement throughout the project. By grouping the stakeholders into categories, we can draft communications through different channels. We can base this communication on the influence and interest of each stakeholder.

5. Develop communication approach

4flow tailors the communication plans for each stakeholder group, using a variety of messaging techniques, delivery methods, and templates. Our goal is to provide information about the change and relevant status updates. We also aim to engage stakeholders in key decision-making processes.

6. Guide change

4flow leverages multiple tools and techniques to implement the change. For instance, we provide ongoing support to stakeholders in the form of communication, training, and team building measures. In this way, we continue to encourage engagement and ensure all voices are heard and valued.

7. Monitor change

Using the KPIs developed in step 1, 4flow monitors the change. We track progress and conduct quick course corrections for any deviations to the plan. KPI reporting ensures the change initiative achieves your organization’s future state outlined in step 1.

Change management in action

A luxury automotive manufacturer faced challenges managing and maintaining visibility on their existing fleet of returnable containers. Collaborating with 4flow, the automotive manufacturer began a transformation to implement a new and improved container management system.

4flow’s automotive supply chain digitization experience provided critical insight. Sustainable container management practices impact end-to-end users. For this reason, 4flow involved all stakeholders (including suppliers, carriers, and external partners) in the design, development, and delivery of the solution. This stakeholder engagement throughout all project phases enabled user acceptance and accelerated the implementation timeline.

The project lasted approximately one and a half years and encompassed several project phases. Each phase focused on a single deliverable that ensured progress while maintaining an agile project management approach:

  • 1. Exploration

Documented current processes and identified gaps between these and industry best practices

  • 2. Blueprint

Defined the future processes by collecting business requirements and creating development plans and relevant user stories

  • 3. Development

Developed and tested all user stories for the new system by training key users prior to rollout

  • 4. Implementation

Drafted hypercare plans and provided change management services to prevent disruption to the manufacturer or suppliers

As a result, the automotive manufacturer implemented the digital transformation on-time and on-budget. People-centric change management actively involved stakeholders across the organization to ensure user acceptance and long-term success.
